How do you choose between a duffel, a backpack and a convertible for the office-to-gym commute?

Which kind of bag is right depends on how far you carry it and whether your hands are free, not on which looks sharpest in product photography. Long walk or cycling: backpack. Short transit and you want one-handed carry: duffel. Mix of both, day to day: convertible.
Honest trade-offs:
- Garment Duffel - best for keeping your suit uncreased when you're going to the gym before/after work.
- Duffel - carries beautifully in a hand or over the shoulder for short distances. Great if you don't need to carry your suit. However, it will feel quite heavy over a long walk; one shoulder takes all the weight. Best carry distance: under 30 minutes. Looks right with a suit, especially in leather.
- Backpack - spreads weight across both shoulders, leaves your hands free, stays comfortable indefinitely. Reads younger or sportier than a duffel unless the leather is right. Best carry distance: any. Works in structured leather with a suit; sportswear-nylon doesn't. Main trade-off: it doesn't always look right with a suit, and you can't pack a suit inside without creasing it.

What features matter when one bag has to handle a suit and gym kit?

Four features matter, and the rest is decoration. A separated shoe compartment (or a discipline of carrying a dedicated leather shoe bag inside), a structured laptop sleeve, a trolley sleeve if you ever travel for work, and a strap or back panel that's comfortable when the bag is fully loaded.
- Ventilated shoe compartment - stops gym smells getting into your shirts and dress clothes. Technical-fabric bags have these built in; leather duffels typically don't, so you'll use a separate shoe bag. Either approach works as long as there's a physical barrier between damp gym shoes and the rest of your kit. Although in theory once you've been to the gym your suit should be on your body, so the smell isn't an issue.
- Padded laptop sleeve - a 14 to 16-inch device needs structural protection, not just a divider. A structured sleeve stops the bag warping when carried over one shoulder and stops the laptop taking pressure from anything else in the bag.
- Trolley sleeve - the pass-through on the back panel that slides over a wheeled suitcase handle. Only matters if you ever need the bag when you travel for work, but if you do, you'll resent its absence at every airport check-in.
- Solid brass hardware and YKK zippers - the most common bag failure point is hardware, not leather or fabric. Plated zinc tarnishes and generic zippers jam after a few months of repetitive daily use. The hardware matters more than the leather or fabric you see on the outside.
Anti-odor linings and water-resistant exteriors are nice to have. They're not the difference between a bag that works and a bag that doesn't.
How do you keep a suit from wrinkling when it shares a bag with gym clothes?

Roll the jacket and trousers shoulder-to-shoulder so the fabric folds along its natural seams. That's the technique. Then keep them in a dedicated section away from anything damp.
The mechanism: a tailored jacket has natural break points - the shoulder seam, the lining seam, the button stance. Folding along those is what tailors do when they pack suits for transport. Folding against them creates stress creases that take longer to release than the suit was worn into. A good rule of thumb is to fold at or above the button stance, not below it.

Beyond the fold, the physical barrier matters more than you'd expect. A dedicated garment compartment or garment sleeve beats stuffing the suit on top of gym kit, every time. A sweaty t-shirt sweats damp into anything next to it. Damp gym shoes carry their smell into the fabric they touch. Either one ends up in your suit within an hour. If the bag has a divider, use it. If it doesn't, a separate garment sleeve inside the bag does the same job for less money than a dedicated garment duffel.
And hang the suit on a proper hanger within five minutes of arriving. The first five minutes at the office matter more than the entire commute - a suit on a hanger releases minor creases naturally in 15 to 20 minutes. Leave it stuffed in the bag while you make coffee, and those creases should be gone.

What capacity do you actually need for a workday plus a workout?
Roughly 30 to 50 liters for a typical workday plus a workout. Below 25 liters and it starts to get too tight for everything - usually your shoes end up in a separate bag, or you decide against that change of clothes for when you leave the office. Above 50 liters you're carrying a giant weekender into the office lobby, which isn't the best look (plus it'll be heavy to carry).
What fits in 30 to 40 liters: a 14 to 16-inch laptop in a padded sleeve, a change of clothes and gym kit (shirt, trousers, underwear, socks), gym shoes, a small toiletry kit, a water bottle and the daily phone-keys-wallet trio in a side pocket. That's the standard load for a daily commuter who works out before, during or after work.
If you also need to carry a full suit on the same trip, you'll want 40 to 50 liters instead - that's why garment duffels run larger than standard gym duffels. The suit takes the space a folded change of clothes wouldn't. Same range, different load.

Leather, waxed canvas, or technical nylon - which holds up best for a daily commuter bag?
- Full-grain leather lasts longest and ages best if you'll commit to occasional conditioning. Definitely the best professional option.
- Ballistic nylon is the lightest and most water-resistant.
- Waxed canvas sits between the two on durability and patina, but is less common for this specific use case.
The trade-offs are honest. Full-grain leather adds 0.5 to 1 kg compared to a technical-nylon equivalent. Most commuters stop noticing the difference within a week, but you should know it before you buy.
What you do notice is that leather looks better with daily use rather than worse - the patina deepens, the corners soften, the bag becomes yours over time.
A nylon bag wears in the opposite direction, often becoming frayed and discolouring around the stress points.
Vegetable-tanned leather - tanned with natural plant tannins like quebracho, mimosa and chestnut rather than chrome salts - is the version of leather that ages best.
